**Why 3, not 5:** 5 parallel pilots + day job + sales motion = guaranteed M2 burnout. 3 is the honest capacity ceiling for solo delivery.

### Why this is defensible

2. **Enterprise-to-individual translation** — very few can translate company-level brand thinking to individual-level application
3. **Co-creation depth** — I actually use this system myself (dogfooding)

## 7. 2026 Target · PROOF Phase (revised — capacity-honest)

**Capacity math (solo + day job):**
- ~20 hr/week available for BOS
- Per active client steady state: ~3-4 hr/mo
- Sustainable concurrent ceiling: 12-15 active clients

**By end of 2026:**
- **3 pilots** (Apr-Sep) — NOT 5
- **+10-12 normal clients** (Sep-Dec, after pilot SOPs are productized)
- **Total active by year-end: 12-15** (NOT 30)
- **Commitment is to inputs, not outputs:** delivered SOPs, on-time reviews, async response window honored
- **NO leads/sales/income guarantees** — those depend on client execution + market

**End-of-year realistic MRR (no churn assumption):** RM 10,500-13,000/mo
**Annualized run-rate:** ~RM 130-160K

### 🌬 Churn-adjusted reality (don't lie to yourself)
SMB-service churn benchmark: **5% / month** (industry standard for solo coaches/consultants)
- 12 active × (1 - 0.05)^6 ≈ **8-9 active** at year-end after losses
- Realistic year-end MRR with 5% churn: **~RM 7,000-9,500/mo**
- Realistic annualized run-rate: **~RM 90-115K**

> 30 clients was wishful at solo capacity. 2027 with team = volume year. 2026 = engine year.
> Plan for churn upfront, not as an apology later.

**2026 low pricing is not undervaluing. It's investing in marketing via case studies.**

## 9. The monthly fee truth

**Not primary revenue long-term.**
**It's a case study + content bank generator.**

Every client becomes:

- 1 course lesson
- 1 speaking slide
- 1 testimonial
- 1 Before/After story
- Multiple micro-insights for LinkedIn / IG

The RM 650 isn't the ROI. The **case study** is the ROI.

## 10. What I'm investing (2026)

## 11. Non-negotiables (promises to myself)

1. **Base (Brand + Content) is never unbundled.** Content without Brand = generic. Brand without Content = abstract.
2. **No discounts below pilot rate.** Pilot price is already the floor.
3. **No guarantees on outcome.** Only guarantees on deliverables.
4. **Month-to-month after pilot.** No golden handcuffs.
5. **No clients without commitment.** If they can't invest 3-5 hr/week, they're not a client.
6. **Platform outreach automation = custom only.** Not in the menu.
7. **Honest about my weakness.** No pretending I have 50 cases when I have 0.
8. **Walk away from wrong fits.** Better to lose a sale than to carry a wrong client.

When lost or uncertain, ask:

1. **Does this decision scale to 30 clients?**
2. **Does this translate to future course content?**
3. **Does this build case studies?**
4. **Does this strengthen my thought leadership?**
5. **Is this consistent when pricing 3x in 2027?**
6. **Am I building Bowie-dependent or Bowie-independent?**
7. **What would I tell a client doing the same thing?**
